AI Strategy & Architecture

The foundation decides the outcome.

Most AI initiatives stall for reasons that have nothing to do with the software. The economics were never proven. The process underneath couldn't hold the tool. The data wasn't ready, nobody owned the risk, and six months in, half the company had quietly gone back to the old way. Foundation AI exists to prevent that outcome. We design the foundation first, then choose the tools.

§ 01 · The Approach

Most AI work begins at the tool. We begin at the operating model.

A tool dropped onto a broken process breaks things faster. So we start with how the business actually runs: where margin is made and lost, which decisions repeat every day, what the data can honestly support.

The architecture comes out of that work. Tool selection comes last, and by then it is usually the easy part.

§ 02 · The Foundation Architecture Brief

Five dimensions decide whether AI works.

Every engagement opens with a structured diagnostic across the five dimensions that determine the outcome. The result is the Foundation Architecture Brief: a board-ready assessment of where the organization stands and what its AI foundation requires.

01
Economics
The return case. Which uses of AI pay for themselves in this business, and which never will.
02
Operations
Whether the processes underneath can hold what gets built on top of them.
03
Data
What the data supports today, what it could support after cleanup, and what it will never tell you.
04
Governance
Who is accountable when the system is wrong, and what keeps it inside acceptable risk.
05
Adoption
The people question. Systems die when nobody changes how they work.
§ 03 · Engagements

Three ways to work with us.

Most clients begin with the assessment. Each engagement leads naturally to the next.

Assess
The Diagnostic

A structured assessment across the five dimensions, delivered as the Foundation Architecture Brief: a scored, prioritized read on where the organization stands. Useful on its own, whether or not you build with us.

Build
The Foundation Architecture

We design the foundation the Brief calls for and stand it up, through tool selection, controls, and the adoption work that determines whether any of it sticks.

Advise
The Advisory Retainer

Ongoing principal oversight as the business and the tools evolve, so the gains keep compounding after the launch energy fades.

Engagements begin with a qualified inquiry. Start here →

§ 04 · Selection

We work where the stakes justify the rigor.

Foundation AI takes a small number of engagements at a time. The filter is what happens if the AI is wrong: regulatory exposure, margin bleeding across fifty locations, a forecast the board has already acted on.

Where the answer is serious, we are built for the work. Where AI is a convenience, faster and cheaper options exist, and you should use them.

§ 05 · The Firm

Principal-led. Built to scale with the work.

Every engagement is led by a principal, with a senior bench brought in as the work demands. We keep the number of active engagements low on purpose. Judgment is the product, and it does not improve by adding bodies to an org chart.

Clients retain us to decide what gets built, in what order, and what should never be built at all.

§ 06 · Inquiry

If the stakes are real, start here.

Engagements begin with a written inquiry. Tell us about the organization and what is at stake. We read every one and reply where there is a fit, usually with the Diagnostic as the proposed first step.

Every inquiry is read personally.

Received.

Your inquiry is with us. If there is a fit, you will hear from us directly.
